Budget & Business Planning

Build a departmental budget from your profit goal, capacity, and selling price, then use regular coaching reviews to keep the plan alive.

Plan the year with your team. Coach to it every month.

Make the 2027 planning season the start of a plan your team actually runs. Most owners have built a budget at some point. Far fewer run the business on it in March. We facilitate a private planning session for your owners and key managers — your company only, not a room of strangers — where you set the direction, build the budget, and assign the work. Then your coach meets with you every month to review the numbers and keep the plan alive.

Sounds familiar?

  • You built a budget once, and it’s been sitting in a binder ever since.
  • Your managers get handed the plan instead of helping build it.
  • Your budget is last year’s numbers plus 10%.
  • You find out how the month went three weeks after it ends.
  • Your selling price isn’t tied to what it actually costs to run a call.

Part 1 — The planning session

  1. Direction: where the company is going, what you want from it, and the few goals that matter most this year.
  2. Profit first: the net profit and owner pay you want, then work backward to the revenue that delivers it.
  3. Departmental budgets: revenue, gross margin, and overhead for each trade and department — service, install, plumbing, electrical.
  4. Capacity: workdays available, staffing levels, billable hours, and when you need to hire.
  5. Performance targets: calls, conversion rate, average ticket, memberships, and efficiency by department.
  6. Selling price: the rate that covers your real costs and delivers your margin.
  7. Action plan: who owns each goal, what gets done, and by when.

Part 2 — Monthly reviews

  • Budget vs. actual by department, with the variances explained in plain language.
  • KPI review against the targets your managers set.
  • Action-plan check-in: what moved, what’s stuck, what changes for the next 30 days.
  • A mid-year reforecast when the year doesn’t go to plan.

What you get

  • An annual budget by department and month
  • Selling-price calculation
  • Break-even by department
  • Staffing and hiring plan
  • KPI targets for each manager
  • A written action plan with owners and dates
  • Monthly reviews with your coach

Already built a budget in a planning workshop?

Bring it. We’ll test it against your actual results, fix what’s off, and turn it into monthly targets your managers own.

Also available

  • Strategic planning: a 3-year vision and quarterly priorities for the leadership team.
  • Cash-flow forecasting: seasonality, equipment purchases, and financing planned in advance.
  • Exit and succession planning: building value and readiness years before a sale or handoff.

FAQ

When should we plan?

In the fall for a calendar-year budget, or 60–90 days before your fiscal year starts. If the year has already begun, we plan the remaining months.

Who should be in the room?

The owner, GM, and department managers. People commit to numbers they helped build.

Is this a group workshop?

No. Every session is private to your company, so you can talk openly about your numbers and your people.

Do we need clean books first?

No. Messy books are a common starting point; our accounting coaching runs alongside planning.

What if we’re part of a larger group?

We plan at the brand level and roll budgets up to the group, using the group’s reporting standards.
